Running WordPress in 2026 is like paying rent on a house you own.
Here's how I'm migrating 40 WP websites to Astro + Cloudflare for $0:
1/
The problem wasn't WordPress itself.
It was everything around it:
- $80/mo dedicated Hetzner server
- Constant plugin updates
- Security patches
- Performance babysitting
- Elementor Visual builder - can't control with AI
- AI automations pain in the arse
So I killed it.
New stack:
→ Astro (static/hybrid — ship pure HTML/CSS/JS)
→ Cloudflare Pages (free, global CDN, unlimited sites)
→ Purelymail ($10/year flat, unlimited domains)
→ Resend (free tier for contact forms)
→ Git push → auto deploy
First test site: perfect Lighthouse scores. Sub-second loads.
2/
The migration plan (running it live right now):
1. Export WP content (XML + media)
2. Convert to Markdown/MDX (manual + AI assist)
3. Rebuild layouts in Astro + Tailwind
4. Set up URL redirects (_redirects on Cloudflare)
5. Flip DNS — keep old server live until email migrated
6. Email moves to Purelymail via IMAP sync
No rush. No downtime. 40 sites one by one.
3/
The numbers that made this obvious
Hosting: $80/mo → $0
Email: bundled → $10/year flat
Performance: slow → sub-second
Security: PHP/DB attack surface → none
Maintenance: plugin hell → git push
Total savings: $950+/year
For static content sites this is a no-brainer.
4/
Cloudflare acquired Astro earlier this year.
The integration is only getting tighter.
If you're still running multiple WP sites on a VPS in 2026, this is your sign.
Who's already made this move?
google didn't kill your rankings - you just kept optimizing for a search engine that doesn't exist anymore
most agencies close the deal then wing the onboarding
that's how you lose clients in 90 days
here's what actually happens after someone says yes
1/ you need access to everything before you touch anything
Google Business Profile owner access (not just manager)
Google Search Console
Google Analytics
Google Ads if running
website CMS login
domain registrar access for DNS
if they can't give you GBP owner access, that's a red flag - means a previous agency is holding it hostage
2/ reviews and citations need a system, not guesswork
set up a review generation workflow from day one
claim and clean up every local citation (Yelp, Bing Places, Apple Maps, industry directories)
NAP consistency across every listing or you're fighting yourself
most agencies skip citation cleanup because it's boring
boring work is where local SEO is won
3/ backlinks start with what they already have
audit their existing link profile before building anything new
disavow the garbage, identify what's working, then build from there
don't just blast generic guest posts and call it a strategy
4/ get the legal stuff sorted before you send the first invoice
proper service agreement with scope, deliverables, and termination terms
if you're in Australia you need an ABN to invoice businesses legally
data access agreements so you're covered when handling their accounts
professional indemnity insurance isn't sexy but it saves your ass
5/ set expectations in writing or pay for it later
monthly reporting schedule locked in
what KPIs you're tracking and what "success" means
realistic timelines (3-6 months minimum for SEO, tell them upfront)
communication cadence so they're not chasing you every week
6/ the first 30 days determine if they stay for 12 months
full technical audit delivered week one
quick wins identified and executed (title tags, meta descriptions, internal links)
GBP fully optimized with photos, posts, and categories
client sees movement early even if rankings haven't shifted yet
perception of progress keeps clients paying while the real work compounds
the agencies that churn clients aren't bad at SEO
they're bad at onboarding
nail the first 30 days and retention takes care of itself
your agency is tracking 14 SEO KPIs
only one pays your mortgage
revenue from organic
the other 13 exist so they look busy at the monthly call
your agency is optimizing for google while your competitors are optimizing for ChatGPT
the next satisfsatisfied customer won't find you through search results
they'll find whoever the AI recommends
LLM SEO isn't a trend, it's the new front door to your business
and yours is locked
your search console just went from 10K to 150K impressions overnight and you're celebrating
stop
your clicks went DOWN. your CTR crashed from 4% to 0.3%
google didn't reward you. google used you as furniture
i've been making websites for 25 years and i've never seen anything like this until now. here's what's actually happening
1/ google is inflating your impressions through product snippets and review rich results. 71K from product snippets, 6K from reviews. but 135K total impressions minus 77K accounted for = 58K phantom impressions that GSC can't even explain. the math doesn't math because google's reporting doesn't math
2/ your site didn't change. not one page updated in over a year. this isn't an SEO win, this is google testing new SERP layouts and your structured data got caught in the blast radius. product snippets are showing up in searches where nobody wants your product. you're "appearing" in results that have zero buying intent
3/ the CTR crash tells the real story. 4% to 0.3% means google is showing you everywhere but nobody is clicking. that's not visibility. that's being the background noise in a crowded room. and once google sees sustained low CTR on your listings, guess what happens next. they pull the snippets entirely and you're worse off than before
4/ filter by page in GSC. i guarantee 90% of those new impressions are hitting 5-10 product pages that google suddenly decided to test in carousels and AI overviews. these aren't real rankings. they're auditions, and you're failing them because the pages weren't built for these queries
5/ check the queries tab. you'll find hundreds of new keywords you never ranked for, all with zero clicks. google is matching your product schema to broad informational queries. someone searching "what is [product type]" sees your listing, ignores it completely, and GSC counts that as an impression. congratulations on your meaningless number going up
6/ this is the new google. they're consuming your structured data to build richer SERPs for themselves. your product info, your reviews, your pricing, all feeding the machine. you get an "impression" as a consolation prize while google keeps the user on their page
the fix isn't celebrating fake impressions. audit which queries are driving this inflation. noindex the pages getting garbage traffic or tighten your schema so google stops matching you to irrelevant searches
when your impressions 10x and your clicks drop, you didn't win the lottery
you got pickpocketed and handed a receipt
your "competitor analysis" is a screenshot of ahrefs with some arrows drawn on it
congratulations, you've discovered they rank for keywords you don't
that's not analysis, that's a to-do list with no strategy behind it
1/ stop comparing keyword lists and start comparing topical authority
pull their top 50 pages. map every one to a content cluster. now count how many clusters they own vs you. that gap matters more than any single keyword because google ranks depth, not pages
2/ audit their entity coverage, not just their content
run their top pages through NLP analysis. what entities does google associate with their brand that it doesn't associate with yours? if they show up in knowledge panels and you don't, you're not even playing the same game. entity gaps are where the real strategic distance lives
3/ reverse engineer their technical debt
crawl their site the same way you crawl yours. look at page speed distribution across templates, not just the homepage. check their indexation ratio. most competitors ranking above you have 40% bloat they haven't cleaned up yet. that's your opening, not their keyword list
4/ measure share of voice by cluster, not by domain
pick your 5 most valuable topic clusters. track visibility within each one separately. you might be losing overall but winning in the clusters that actually drive revenue. or you might be winning overall while bleeding out in the ones that matter most. aggregate scores hide both
5/ benchmark their link velocity against yours per cluster
don't compare total backlinks. compare how fast they're earning links to pages in specific clusters vs how fast you are. a competitor gaining 15 links/month to their roofing guides while you gain 2 tells you exactly where to redirect budget
boards don't want a spreadsheet of keywords you're missing
they want to know where you're strategically exposed and what it costs to close the gap
give them that and you'll never have to justify SEO budget again
your agency added "AI-powered" to their SEO pitch deck and raised prices 40%
the actual change? they started using ChatGPT to rewrite your title tags
that's not AI SEO, that's a font change with extra steps
your SEO agency just discovered AI
now they want to charge you 3x for the same garbage they were selling last month
AI doesn't fix lazy strategy
it just makes lazy strategy faster
if your "AI SEO" solution reads like a robot wrote it, google's robot will treat it like one
the ai seo gold rush is just marketers selling shovels to each other
the ones actually winning? they're using AI to do the boring work so humans can do the thinking
but boring doesn't pitch well in a sales call
so they pitch you the robot instead
your schema markup is decoration, not strategy
google doesn't reward markup. google rewards accuracy
if your faq schema points to questions nobody can see on the page you're not optimizing
you're lying to a machine that's getting better at catching liars
google just killed the blue link and your agency didn't tell you
1/ ai mode now answers questions before users click anything. your rankings mean nothing if google summarizes your content in the answer box. 60% of searches already end without a click. this makes it 80%
2/ your seo strategy is built for 2019. you're still chasing keywords, building links, hoping for traffic. the new game is being the source citation in the ai answer. that's not seo anymore. that's prime real estate
3/ the agencies billing you for "seo" while ignoring ai optimization are stealing your money. they don't know how to structure content for llms. they don't know what citation-worthy means. they're doing the same thing they did in 2022
4/ you have 12 months to own this before your competitors figure it out. the websites showing up in ai answers are getting free brand exposure to every user who asks a question you could answer
the sea change already happened
you're just not rowing yet
